The Hidden Costs Nobody Tells You About

Cost #1: Implementation Time

Setting up an AI workflow takes time. How much?

  • First simple workflow: 2-4 hours
  • Workflow with AI (lead qualification): 4-8 hours
  • Complete content factory: 8-16 hours

If it’s you, that’s time taken from something else (sales, management, strategy).

If it’s a consultant, that’s $500-2000 of setup depending on complexity.

Tip: Start with a simple workflow to validate before investing in complex ones.

Cost #2: Maintenance

Workflows break. APIs change. Prompts need adjustments.

Budget 1-2 hours/month of maintenance per workflow.

How I Structure the Budget with My Clients

Phase 1: The Diagnostic (Month 1)

The First Workflow Rule

Here’s the rule I give all my clients:

The first workflow must pay for itself in 1-2 months maximum.

Concretely:

  • If your workflow saves you 4 hours/week

  • And your time is worth $50/hour

  • You save $200/week = $800/month

  • Workflow cost (tools): $40/month

  • ROI: 20x in 1 month

If you can’t find a workflow with this ROI, it means:

  1. Your time might not be the bottleneck
  2. Or the workflow isn’t the right lever for your situation

The Calculation for Your SMB

Use this formula to estimate your ROI:

ROI = (Time saved × Your hourly rate) / Tool monthly cost

Example:
- 5 hours/week saved × $80/hour = $400/week = $1600/month
- Tool cost: $80/month
- ROI = 1600 / 80 = 20x

Benchmark: Aim for a minimum 5x ROI on your first workflow.

If you’re below that, either:

  • The workflow isn’t right
  • Your hourly rate is underestimated
  • The implementation was done poorly
